"How much does AI integration cost?" is the most common question we get on a discovery call. The honest answer — "it depends" — is also the most useless. Here are the actual ranges Australian businesses are paying in 2026, by service type and engagement model, based on our 2025 and 2026 engagements and what we see in market.

Why this question is hard to answer

AI integration pricing isn't like SaaS pricing. There's no per-seat list price you can look up. The same build — say, an inbound voice agent for a 30-person professional services firm — can quote anywhere from $4,000 to $45,000 depending on who you ask and what they include.

Three things drive the variance:

  • Scope clarity. "An AI assistant" can mean a $2,500 GPT wrapper or a $50,000 RAG system with custom integrations. The price reflects the actual work, not the words.
  • Who's delivering. A Big Four firm doing the same build as a specialist consultancy will charge 4–8×. A solo freelancer will charge a fraction of either — and ship a fraction of either.
  • Engagement model. Time-and-materials, fixed-scope, retainer and managed services all produce different numbers for the same outcome.

To make the numbers useful, we'll break them down by service category and by engagement model. Every figure below is in AUD ex-GST, current to 2026, and reflects what a credible specialist consultancy charges an Australian SMB. The build/buy/configure choice matters here. A workflow you can credibly do in Zapier or Make for a few hundred dollars a month probably doesn't justify a custom $8,000 build. We tell clients this when it's true.

The hidden cost most quotes miss

Change management. The build is the easy part. Getting your team to actually use the AI, trust its outputs and integrate it into their week is the hard part. Budget at least 10–20% of build cost for training, documentation and the first three weeks of patient hand-holding.

Engagement models — and which one to pick

Fixed-scope, fixed-price (recommended)

You agree the scope and the outcome up-front. The vendor takes the risk on hours. This is the model we use and the one we recommend most clients ask for. It forces scope clarity before any work starts, and removes the perverse incentive to drag a build out.

Best for: any discrete build with a clear outcome. Avoid when: truly exploratory work where neither party can predict effort.

Time and materials

Hourly rates for AU AI specialists in 2026 range from $180/hr (mid-level) to $350/hr (senior with production LLM experience). Big Four senior rates are typically $450–$700/hr.

Best for: R&D-style exploratory work, or extending a live system in small increments. Avoid when: the scope is well-defined — you're paying for the vendor's risk.

Monthly retainer

A fixed monthly fee for a fixed number of hours or a defined service. Common ranges: $3,500–$8,000/month for ad-hoc AI work; $7,500–$15,000/month for a dedicated half-time engineer.

Best for: businesses with ongoing AI needs they can't predict month to month. Avoid when: you have one clear build — pay fixed-scope instead.

FTE (in-house hire)

If you have continuous AI work, hiring is usually cheaper than retainers above $10K/month. Fully-loaded annual cost in 2026:

The right choice depends on what you're optimising for. If the build is small, the freelancer might be perfect. If it's mission-critical to a regulated business, the Big Four price tag might be worth it for the institutional cover. The ROI math (and why 90 days matters)

Across our 2025–2026 engagements, the average payback period on an AI build is 90 days. That means a $15,000 voice agent that prevents one missed enquiry per night for an Australian professional-services firm pays for itself before the next quarter ends.

The two questions to ask before you commit to any build:

  1. What's the hourly cost of the work this will replace? For a 25-person firm with a $80/hr blended rate, 10 hours/week of saved admin = $41,600/year. A $10,000 build clears that in 13 weeks.
  2. What's the cost of the revenue you're losing today? If you miss two enquiries a week and your average customer is worth $4,000, that's $400,000/year. A $20,000 voice agent that recovers half of those returns 10×.

If neither number is clearly larger than the build cost, don't build. If both are, the question isn't whether — it's when.
